How does upgrading weapons and armor work?

So I just noticed a quirk when upgrading weapons and armor.

I have trained militia and decide to upgrade the armor and weapons. (Research wise I'm at Archery on warpath)

Un-upgraded militia I've got two choices upgrade armor or weapons

To upgrade armor its 84 gold.

To upgrade weapons 9 gold.

Decide to upgrade armor. Now, I've got the upgrade weapons left but it tells me it's 9 gold and 6 metal to do so...

thought it peculiar possibly a bug, but then I upgrade and got axes. Nice, like the unit, not bad.

But I've got another militia and I decide to upgrade him, but weapons first. The weapon he gets is a war-hammer and now the upgrade armor option is at 60 gold. I upgrade the armor and less leather armor.

I determine this must be because of the weight requirements on the unit (checking out the units, both are maxed out and the hammer and axe difference in weight is 5).

Is there any other method of control we can have on upgrading weapons / armor?

[Wish] Would it be possible as an expansion or added feature to get an upgrade shop for our troops, where we get to pick the new weapons and arms for these troops similar to the shop we have for heroes. Have an upgrade button (or outfit button) you click on this and it takes you to an outfitter where you choose the upgrades (different equipment) as you deem necessary for these troops. Of course always at a cost of the upgrade, I think it fits well with your customization scheme you have going so well currently.

The way it currently works is this. When you design your unit you can pick the items, weapons and armour.

For weapons and armourm you can click on the weapon you want, or you can click on the green arrow pointing upwards at the end of the line in a category.

Only things you click on the green arrow will be upgradeable when you press the upgrade armour or upgrade weapons button.

So if i click on the leather helmet, the green arrow on the breastplate (the top one, not the bottom breastplate which is for robes) and the leather boots THEN when i want to upgrade from leather to chainmail, only the breastplate will upgrade, not the helm or boots.

You need to know what the armour stats are to know if the unit can handle the encumbrance or not.

This is one issue that has been seeing little love during the beta, but people hope to see a better system implemented in the future. Hopefully one that includes raising squad size.

EDIT: items such as rings etc will not change under this current system.

You can upgrade your ax into a burning ax, depends what yoru best weapon is at the time of upgrade. (at times it wil upgrade into the burning ax, when you'd rather have anything else since your currently at war with magnar. UHG - that is if it currently considers the burning ax to be your best one handed cutting weapon)
