Early on it seems my heroes are too weak to attack a lot of monsters, so if i want to beef up my army i need to spend 20+ turns building only (weak) units.
Maybe my build strategy is screwed....
My suggestion is, cast inspiration on turn 1 on your first city, and research spear technology early, then build spear troops
the starting weapons are rubbish, and just wasting space imo
